How to automate a whole department with AI agents without losing control

AI agents can already answer customers, prepare quotes and follow up with suppliers. But one confident mistake from a single agent can reach a customer or move money. Accuracy does not come from model power alone; it comes from strict operating rules.

The problem: an agent can be confidently wrong

Language models write fluently even when they are wrong. In a normal chat that can be caught, but when an agent sends a quote or pays a supplier, the mistake becomes a real cost. So the question is not only "is the agent smart?" but "what stops its mistake from reaching the customer or the money?".

Eight principles we apply

  1. One task per agent. One agent answers customers, another prices, a third handles finance. A multi-purpose agent is hard to measure and control.
  2. A written playbook. Each agent has a document defining its task, what it must never do and the format of its output, with right and wrong examples.
  3. Double review. Every quote, payment or external message is checked by an independent reviewer agent before it is executed.
  4. Spending limits. For example, anything below a set amount runs automatically after review; anything above goes to a responsible person to approve or reject.
  5. One source of truth. All data lives in one management system, and no agent relies on its "memory".
  6. A full audit trail. Every decision is recorded with its reason and who made it, so it can always be traced.
  7. Separation of sensitive duties. The agent that negotiates does not pay, and the one that pays does not choose the supplier, so one error cannot cascade.
  8. Daily scoring, weekly improvement. Each agent has a performance measure checked every day, and mistakes become new rules in its playbook.

Where does the human stay?

The goal is not to remove people, but to move them from execution to decision. In the model we run, the person in charge receives one morning report: sales, late orders, cash flow and pending decisions, each with a recommendation. Signing contracts, opening accounts and government registrations stay with a responsible person.

Where to start

Start with one department that has clear inputs and outputs, such as answering enquiries or preparing quotes. Write the playbook before switching the agent on, begin with human review of every output, then reduce it gradually as the numbers prove accuracy.
